How it works

One flat fee.
One project at a time.

Work with us at a flat monthly fee, one project at a time — one focused piece of work: a finished deliverable and the strategic session that shapes it.

We start where you actually are — not where you think you are — and we build it alongside your team, so the capability stays in-house.

What one project gives you
  • ONE Session — Strategic working session, e.g. leadership briefing or use-case workshop
  • ONE Deliverable — e.g. AI maturity assessment or measurement plan
  • Async access — questions, feedback, and thinking all month
  • Everything you receive is yours — any frameworks or documents
One project One session · one deliverable
$8,500/mo
Two projects Two sessions · two deliverables
$14,000/mo

One flat monthly fee — pick your pace. Pause or cancel anytime with 30 days notice.

When one project is complete, the next one begins.

Stage 1: AI Orientation

AI is bubbling up in pockets, but there's no shared direction and leadership hasn't aligned on what it means for the organization.

You're moving up, but it's not adding up.

Stage 2: AI Readiness

Initiatives are running but disconnected — living in individual functions, and you can't yet point to the ROI.

What you actually get.

Here's what your stage gives you, what it does for you and how to track the lift.

Pick your stage
Stage 1: AI Orientation

Leadership aligned on where AI fits — and a clear pathway to your how.

Inspiration Sessions

Leadership sessions on the landscape of AI and automation in your industry: what's real, what's coming, and what it makes possible. All grounded in real stories, not hype.

Your team sees what's actually possible — and wants to move.

AI Foundations Presentations & Training

Hands-on introductions that get your whole team fluent. e.g. High-level overview of AI's concepts, opportunities, and risks, the art and science of prompting across today's models, and guided assignments so people learn by doing.

Everyone leaves having actually used AI: not just heard about it.

Shared AI Vocabulary & Framework

A plain-English guide to what AI and generative AI are, what they can and can't do, and how they're already being used in your space: written for your leadership team, not for engineers.

Meetings stop stalling on definitions and hype… and start producing decisions.

Prioritized Leadership Decisions

The short list of calls only your executive team can make: ownership, governance, budget, guardrails, where to start: each framed with options and our recommendation.

You leave the room with decisions made, not topics raised.

A shared language and a prioritized approach — yours to keep, with or without us. You leave with a clear pathway to your how.

Stage 2: AI Readiness

Your next moves are clear and sequenced — a prioritized roadmap your team can run.

AI Maturity Assessment

A plain-English scorecard of where you actually stand: data, tools, skills, and governance… and where the gaps are.

You know exactly what's missing before you proceed.

AI Governance & Acceptable-Use Policy

A practical policy your people can actually follow: what's approved, what's off-limits, how to handle data… ready to adopt as-is.

Your team gets the most from approved tools, with clear guardrails around the rest — confident, compliant, and without new risk.

Capability-Building Curriculum

Hands-on, role-specific training that equips each team to apply AI to their real work: from a shared knowledge foundation to professional-grade prompt engineering, all within your approved-tool framework.

AI becomes a default first step in high-effort work, not an occasional experiment — and the capability keeps compounding after we step back.

Prioritized Use-Case Roadmap & 90-Day Plan

~10 AI opportunities from your own workflows, ranked by value and effort: with the top three blown out. Plus a 90-day plan with owners and milestones.

Your team knows what to build first, and has a plan to start now.

Stage 2: AI Readiness

Example sessions & deliverables

Sessions
  • Stakeholder interviews — surfacing real workflows, pain points, and use cases
  • Workflow immersion
  • Use-case prioritization workshop
  • Live prompting exercises — unguided vs. template-guided output
  • Role-specific use-case deep dives
  • Advanced prompt-engineering workshops
Deliverables
  • AI maturity assessment

You walk away with

A plan you can run yourself, complete with clear and sequenced next steps.

Stage 3: AI Transformation

AI stops being a project — and becomes how your organization works.

Measurement Plan & KPIs

A measurement plan with baselines, targets, and the KPIs that matter: adoption, time saved, and the business metrics behind them.

You can prove what's working, and catch what isn't.

Workflow Redesign & Agentic Implementation

Your real processes re-mapped with AI in the loop: then put into practice as working agentic workflows in the tools you already use.

The redesign stops being a diagram and starts doing the work: in the day-to-day, not in a pilot.

Ongoing Monitoring & Maintenance

Agentic workflows can drift and break. We offer ongoing performance evaluation, metrics management, and fixes: so what we build keeps running.

Your automations keep earning their keep long after launch.

Stage 3: AI Transformation

Sessions
  • Workflow redesign sessions
  • Monthly strategic reviews
Deliverables
  • Redesigned agentic workflows
  • Agentic build & implementation

Redesigned workflows and the in-house capability to keep improving them. AI stops being a project and becomes how your organization works.

Or — a single project

Prefer fixed scope?

For one defined outcome rather than an ongoing engagement, we'll scope a single project — a clear deliverable, a fixed price, a set timeline, priced to scope. No monthly commitment.

Who it's for

Who Signal Two
is built for.

Signal Two works with mid-large size organizations with leadership teams ready to commit, not just explore.

We also work with agencies and professional services firms that want to offer AI transformation to their own clients.

You don't need an existing roadmap. You need the will to move — and a leadership team willing to do the hard organizational work alongside the strategic work.

If you're looking for a thought partner to help you figure out what to do — and build the capability to keep doing it — Signal Two is built for you.

Common questions

Questions, answered straight.

The things people most want to know before a first call.

What do I actually get for the monthly fee?

One project. That's one session — delivered on-site or remotely, such as a workshop or a leadership briefing — and one deliverable: the finished follow-up document that comes out of it. You also get John's input through the month for questions and feedback, and everything you receive is yours to keep. Need to move faster? The two-project tier runs two at once.

Signal Two commits to preparing and completing that session and deliverable each month. That assumes your organization can do its part within the month — aligning the right people, dates, and meetings for the session to take place, and getting us the inputs the deliverable needs. If those can't be arranged in time, the monthly fee simply continues into the next month. There's no setup fee and no long contract — you can pause or cancel anytime with 30 days' notice.

Is $8,500 the price for my whole project?

No — $8,500 is a monthly fee, not a single payment for an entire initiative. Each month is one focused project: one session and one finished deliverable, agreed with you up front. If your goal is bigger than a single deliverable, we break it into a sequence of monthly projects and map that sequence on our first call — so you always know what's coming next and what it costs.

The monthly fee runs for as long as the work does. If your organization can't get the people, dates, and meetings in place for a session — or the inputs a deliverable needs — within the month, the $8,500 continues into the next. You can pause or cancel anytime with 30 days' notice. Prefer one fixed outcome instead? We can quote a single fixed-price project.

Can I book John for a keynote?

Yes — but as its own booking, separate from a Signal Two engagement. The sessions inside a monthly project are working sessions with your team, scoped to the deliverable they produce. A standalone keynote — headlining your conference, all-hands, or an event for a larger audience — is booked on its own and quoted as an event.

Watch John's speaker reel and start a keynote conversation at thejohnduffield.com.

How long does a project take, and when will I see results?

Each project runs on a monthly rhythm — we scope it at the start of the month, and you have the finished deliverable by the end. Most clients need several projects in sequence, across several months, to truly reach their goals — not just one. We'll sketch that timeline together on the first call so there are no surprises. If you'd rather have a single defined outcome with a fixed price and a set deadline, we can scope a one-off project that way too.

Is my company's data safe — and what about the risks of AI?

We take your data and the risks around AI seriously at every step. Wherever possible we work inside the tools you already approve, so your information stays in your environment and isn't used to train public AI models. When we run experiments or workshops on models that are new to your organization, we take responsible steps to advise you on what is and isn't safe to put into a public model. And we keep a person in the loop on all key steps.

Do I need to be technical to work with you?

Not at all — most of the people we work with aren't technical, and the work is built that way on purpose. Sessions are grounded in your real, everyday work and explained in plain language, with no jargon required. The whole point is for your team to use what we build — and that only happens when everyone understands it.

How big is the team, and how long have you been doing this?

Signal Two is led by John Duffield, who runs your engagement personally — so you work directly with a senior practitioner, not a rotating cast of junior staff. John brings 20+ years in marketing, technology, and AI, most recently as SVP of Technology Experience at Omnicom Health, and brings in trusted specialists when a project calls for them. You get senior attention on every project, with a vetted network behind it when you need more.
